Using the Retro Timer

Time-box discussion phases to keep your retrospective on track.

Last updated April 2026

The retro timer helps you keep discussions focused and prevents any single phase from running over. It is visible to all participants in a live session, so everyone knows how much time remains.

Starting the Timer

During a live retrospective session, look for the Timer control in the toolbar.
Set the duration for the current phase. Common choices are 5 minutes for brainstorming and 10 minutes for discussion.
Click Start. The countdown is visible to all participants in real time.

When the Timer Ends

When time runs out, a notification appears for all participants. The facilitator can then choose to move to the next phase or extend the timer if the conversation needs more time.

The timer does not automatically advance the retro to the next phase. The facilitator remains in control of when to move on.

Tips for Time-Boxing

  • Brainstorming phase: 3 to 5 minutes is usually enough for people to add their thoughts
  • Voting phase: 2 to 3 minutes works well since voting is quick
  • Discussion phase: 10 to 15 minutes, depending on how many items were submitted

Shorter time limits tend to produce more focused contributions. If the team consistently runs over, it may be a sign that the retro scope is too broad rather than that the timer is too short.

Set the timer before each phase begins and announce it to the group. Knowing the time limit up front helps people prioritise what they want to say.
